Blind Box Vending Machines (Pop Mart-Style): How They Work

A blind box vending machine sells sealed boxes from a known collectible series, where the buyer chooses the series but not the figure inside. The machine itself is a cashless vending cabinet: a coil or a lift delivers one sealed box to the collection point, and the randomness comes from how the cases were packed at the factory, not from the machine. The best-known example is Pop Mart, which reported 2,827 “roboshops” worldwide at 30 June 2026. Where the rules are explicit, they are about disclosure and fairness. China’s 2023 market regulator guideline names vending machines, requires the styles, distribution, limited-edition quantities and draw probabilities to be shown before purchase, bans empty boxes and back-end odds manipulation, and bars sales to children under 8. KioskForce builds blind box machines to order; there is no catalogue model or published price.

A blind box vending machine sells sealed boxes from a collectible series. The buyer knows the series and the possible figures but not which one is inside. The machine is ordinary vending hardware: pick, pay, and a coil or lift delivers one box. What makes it different is the rulebook around the randomness. The odds are set when the case is packed, and where regulators have written rules, they focus on disclosing those odds honestly. This page covers how the machines work, how to size them, what the rules say and when a machine is the wrong choice.

Quick answer

  • The buyer chooses the series, not the figure. The machine delivers the next sealed box in the selection; which figure is inside was fixed at the factory.
  • Dispensing is coil or lift. Coils suit small rigid boxes; a lift carries the box down instead of dropping it, and a drop sensor confirms it arrived.
  • Rigid boxes eat depth. Expect far fewer units per selection than booster packs. Capacity is worked out from your box size.
  • Disclosure is the main legal theme. China’s 2023 national guideline names vending machines, requires odds and styles to be shown before purchase, bans empty boxes and back-end odds changes, and bars sales to under-8s.
  • Built to order. KioskForce supplies blind box machines as a configuration and quotes each one. There is no catalogue model or published price.

What is a blind box vending machine?

A blind box is a sealed box from a defined series. The packaging shows every figure in the series. It often includes one or more rare “secret” or “hidden” figures, and the buyer finds out which one they have only after opening it. Collectors buy repeatedly to complete a series or chase the rare piece.

A blind box vending machine sells those boxes without a counter. It is the same cabinet family as a trading card machine. The difference is the product, and the duty to describe a random outcome fairly.

China’s market regulator defines the business model in the same terms. Its 2023 guideline describes blind box selling as telling the buyer the specific range of goods in advance, but not the exact model or style. The buyer then receives an item from that range at random. The guideline lists selling online, in physical stores and through automatic vending machines as forms of the model.

Pop Mart’s roboshops: the reference point

Most searches for “Pop Mart vending machines” are about Pop Mart’s roboshops. Pop Mart is a Hong Kong-listed designer toy company, and it reports roboshops as one of its own offline sales channels. Its published results give the scale:

Measure (as reported by Pop Mart) 31 Dec 2024 31 Dec 2025 30 Jun 2026
Roboshops worldwide 2,472 (derived: 2,637 less 165 net additions in 2025) 2,637 2,827
Roboshops in the PRC (incl. Hong Kong, Macao and Taiwan) 2,339 2,396 2,482
PRC roboshop revenue RMB 750.8 million (year 2024) RMB 1,345.9 million (year 2025) RMB 779.0 million (first half 2026)
Roboshops’ share of PRC revenue 8.4% 6.5% 6.4%

Three points matter for anyone planning their own machine:

  • Machines are a support channel. In Pop Mart’s PRC figures for 2025, retail stores earned about 7.5 times as much as roboshops. A machine works best extending a brand that people already know.
  • Per-machine performance is managed. Pop Mart said its first-half 2026 roboshop growth came from “the operational efficiency of each machine under refined operation, and timely business adjustments”, as well as more machines. That points to data-driven placement and stocking.
  • Most are in the PRC. Comparing the two June 2026 counts suggests roughly 345 roboshops outside the PRC table. That is our subtraction, not a Pop Mart figure.

Pop Mart runs its roboshops as its own channel, we know of no offer to sell them, and we have no information on their design. Everything below is about building and running your own machine.

How a blind box machine dispenses

The machine never picks a figure. It delivers the next box in the chosen selection. That keeps the mechanics simple and keeps the odds out of the software.

Step What the buyer does What the machine does
1. Choose Picks a series on the screen Shows the series page: figures, any secret figure, price, and the odds statement the operator has set
2. Check (optional) Scans a membership QR, taps a card or has staff release Checks the purchase limit or age rule the operator has configured
3. Pay Taps a card or phone, or scans a QR wallet Takes payment through the cashless terminal or on-screen QR
4. Dispense Waits Runs the coil, or the lift carries the box down; on lift builds a drop sensor confirms arrival
5. Record Takes the box Writes the order (series, quantity, time, receipt ID) and updates stock

If the box fails to arrive after payment, the order is recorded as Refunded and the money is returned automatically. That is described on dispense reliability.

Coil or lift?

Mechanism How it delivers Good for Trade-off
Spiral coil Rotates and pushes the front box off into the collection bin Small, rigid, uniform boxes; most selections per cabinet The box falls a short distance; check the box survives the drop
Lift (elevator) with drop sensor A platform carries the box to the collection point Boxes collectors keep, larger boxes, premium sets On our lift builds the multi-select cart is disabled, so the machine sells one selection at a time
Locker cells A locked door opens for the paid transaction Large or premium items, full sealed cases Fewer items per cabinet; one item per cell

Many collectors keep the box, so a dented corner counts as damage. If your buyers care, specify a lift. One-at-a-time selling on a lift build is often welcome on a blind box machine anyway, because it slows impulse bulk buying.

Why a machine changes how buyers choose

On an open shelf, a buyer can pick up, shake or weigh boxes before choosing one. In a machine the boxes sit behind glass, and the buyer gets the next one in line. That makes the draw closer to what the packaging promises. It also means the operator, not the shopper, decides the order the boxes are loaded in. Load straight from sealed cases, in the order they come. Do not sort them.

Sizing: how many boxes fit?

Blind boxes come in many sizes, so we do not publish a figure. Measure your box as it will be loaded, including any film or outer sleeve. Capacity per selection is the usable lane depth divided by the space one box takes.

The table below is illustrative arithmetic, not a specification. The depths and box sizes are assumptions to show how the numbers move.

Scenario Assumed usable lane depth Assumed space per box Boxes per selection Selections Total boxes
Small box, coil 400 mm 60 mm 6 30 180
Small box, two lanes per hot series 400 mm 60 mm 6 30 (15 series × 2) 180
Larger box, coil 400 mm 90 mm 4 20 80
Compact wall-mount, shallow depth 240 mm 60 mm 4 12 48

What the arithmetic shows:

  • Boxes are depth-hungry. A selection that would hold a dozen or more flat booster packs may hold only a handful of boxes. Refills come round sooner.
  • Give the best sellers two lanes. A new series sells fastest, so double it rather than spread the range thin.
  • A shallow wall cabinet is marginal for boxes. Our compact wall-mount cabinets are in the region of 200–350 mm deep. That suits a small range of small boxes in a store, not a full blind box wall. The wall-mounted trading card machine page covers the format.

What the rules say about blind box odds

This is a summary for planning, not legal advice. Rules change; confirm with the regulator where the machine will stand. Facts are as of October 2026.

The most detailed rule we found is China’s. In June 2023 the State Administration for Market Regulation (SAMR) issued the Guidelines for Regulating Blind Box Business Activities (Trial). They apply to blind box selling in mainland China, including through vending machines. The points that affect a machine, in our translation:

Article What it requires What it means for a machine
Art. 2 Covers sales online, in physical stores and through automatic vending machines The machine is in scope, not just shops and apps
Art. 5 No blind box sales of medicines, medical devices, toxic or flammable goods, or live animals; food and cosmetics only where quality and consumer rights can be safeguarded Product choice, not machine choice
Art. 6 Self-service devices must show the business licence and operator details in a prominent position Put operator details on the cabinet or screen
Art. 7–8 Clear price marking; prices set on cost and market conditions; cost gap within a series, and price gap against the same item sold openly, should not be excessive Price shown before payment; no hidden fees
Art. 9 Prominently disclose product name, type, styles, draw rules, distribution, limited-edition quantities, draw probabilities and value range before purchase; no back-end manipulation of results or probabilities; no empty boxes; no refusing delivery through cash-out or buy-back The series page on screen, or a printed panel, carries this before the buyer pays
Art. 10 For physical and self-service sales, keep the probability settings and a factory sampling check of probabilities; keep records for generally no less than 3 years Keep the supplier’s assortment data and export your sales records
Art. 11 Encouraged: guarantee mechanisms and caps on draw time, spend and number of draws A per-person purchase limit fits this
Art. 21 No gambling, or disguised gambling, under the name of blind boxes No cash prizes or buy-backs at the machine
Art. 23 No sales to children under 8; guardian consent for minors aged 8 and over, with a prominent notice A notice on the machine, plus whatever check you choose

Outside mainland China, we did not identify a national blind-box-specific rule in our research. That does not mean anything goes:

Jurisdiction Position as of October 2026 Practical reading for an operator
Mainland China SAMR 2023 blind box guideline (trial), effective from publication Disclose, keep records, no under-8 sales
United Kingdom No blind-box rule identified. The government’s 2022 loot box response, about video games, chose not to extend gambling law to loot boxes. It noted that some respondents compared loot boxes to trading cards and some children’s toys General consumer law applies to how odds and contents are described
Australia No blind-box rule identified. Under Australian Consumer Law, the ACCC says claims “should be true, accurate and based on reasonable grounds” Any odds or “1 in X” claim on the machine must be accurate
Elsewhere Check local consumer, toy safety and prize or gaming law A machine that picks outcomes in software or pays prizes may be a gaming device

The common thread is simple. Say what is in the series and how rare each figure is, and make sure it is true. Get the assortment data from your supplier in writing. If the supplier will not state the case assortment, you cannot honestly publish odds.

Purchase limits and age checks

Blind boxes invite repeat buying, and limits are the tool most operators reach for. China’s guideline encourages caps on spend and draws. Collectors also expect a fair chance at a new series.

The mechanics are the same as on a card machine. A per-transaction cap is a setting. A per-person limit over a period needs an identifier, such as a membership QR code, an account, an RFID card or an access code. We have built the pattern: our lucky box member redeem project added a QR membership reader that entitles each activated member to three lucky dips per 24 hours. The full mechanics are on purchase limits on card vending machines.

Age is harder. An unattended machine cannot see who is in front of it. The options range from an on-screen notice, to release authorised by staff, a pre-verified membership account, or an ID scan at the machine. They are compared on age-verified vending machines. Which one satisfies the rule where you operate is your regulator’s decision. We build the check you specify; we do not certify compliance with any age or consumer law.

Where blind box machines work

Position Why it works Watch out for
Shopping malls and lifestyle centres Footfall, impulse buying, long hours Rent or commission; competition from staffed stores
Toy, gift and hobby stores Second point of sale, after-hours sales from a shopfront Keep it in sight of staff
Cinemas, arcades, family entertainment centres Impulse buying near queues Child buyers, so age rules matter more
Transit concourses and airports Passing trade and gift buying Security for unattended stock
Conventions and pop-up events Event-exclusive series, fast sales Spiky demand; use purchase limits

Placement near schools needs extra care. China’s guideline encourages local authorities to set rules on blind box sales around primary schools, including distance and content.

What to specify if you are buying one

  1. The product: each series, its box dimensions as loaded, and the supplier’s case assortment and odds.
  2. Dispensing: coil, lift or locker cells, and whether collectors keep the box.
  3. The disclosure you will show: series page, odds statement, operator details.
  4. The purchase limit and the identifier buyers will use.
  5. Any age check your regulator expects.
  6. Payment: terminal make and model, or QR wallets. See payments.
  7. The site: indoor or outdoor, floor or wall, power and network.

Send these through the contact page. The trading card vending machine hub covers cabinet types, telemetry and remote pricing. Published price bands are on vending machine cost. Our general lead times are 4–6 weeks for a modified standard model and 8–12 weeks for a custom build. We sell direct and, in some regions, through local distributors. On-site installation is optional and, in some regions, provided through a local distributor; support is by email.

Where a blind box machine is the wrong answer

  • You have no supply of your own. A machine sells what you put in it. Selling another brand’s figures needs legitimate stock and the right to sell it.
  • You cannot get the case assortment. Without it you cannot state the odds honestly, and in China you would be in breach of the disclosure rules.
  • You want the machine to decide outcomes or award prizes. That is a prize or gaming machine. It sits under different law, and we do not build it as a blind box machine.
  • Your buyers are mostly young children. Age rules are stricter for them, and an unattended machine is the hardest place to apply them.
  • Your range is large and changes weekly. A few dozen selections is a ceiling. A wide range belongs in a staffed store or online.

Frequently asked questions

How does a blind box vending machine work?

The buyer picks a series on the screen, pays by card, phone wallet or QR code, and the machine delivers one sealed box from that series to the collection point. A coil pushes the front box off, or a lift carries it down so it is not dropped. The machine does not choose which figure the buyer gets. The figure inside each box was fixed when the case was packed at the factory, so the odds are set by the case assortment. The machine records the sale, the series and the time, and reports its stock to the operator.

Can I buy a Pop Mart vending machine?

Not from KioskForce, and we do not know of Pop Mart selling its own roboshops to third parties. Pop Mart operates its roboshops as one of its own sales channels and reports their numbers and revenue in its company results. What you can buy is a blind box or collectible toy vending machine of your own, built to your specification and stocked with product you are entitled to sell. KioskForce is not affiliated with, endorsed by or sponsored by Pop Mart.

Do blind box machines have to show the odds?

In mainland China, yes under the national guideline. The State Administration for Market Regulation’s blind box guideline, published in June 2023, applies to vending machines and says operators should prominently disclose the styles, distribution, limited-edition quantities, draw probabilities and value range before purchase. It also bans empty boxes and back-end manipulation of results. Elsewhere we did not identify a blind-box-specific rule, but general consumer law against misleading claims applies to anything said about odds. This is a planning summary, not legal advice.

Can a machine change the odds of getting a secret figure?

On a properly designed machine, no. A coil or lift delivers the next sealed box in the selection, and the machine has no way of knowing which figure is inside it. The odds are set by the factory case assortment. That is also the safer design: China’s 2023 guideline forbids changing draw results or adjusting probabilities from the back end. A machine that claims to pick or steer outcomes in software is a different and much more heavily regulated product, closer to a prize or gaming machine.

How big are blind boxes and how many fit in a machine?

Box sizes vary by brand and series, so measure the box as it will be loaded, including any outer film. Capacity per selection is the usable depth of the coil or lane divided by the space one box takes. Rigid cube-like boxes take much more depth per unit than a flat booster pack, so a blind box selection holds fewer units than a card selection in the same cabinet. We work capacity out from your box dimensions and state it on the quotation; we do not publish a capacity for blind box builds.

Can a blind box vending machine stop children buying?

It can show the age notice and it can be configured with a check, but an unattended machine cannot see who is standing in front of it. China’s 2023 guideline bars sales to children under 8 and requires guardian consent for older minors, with a prominent notice. Options include an on-screen notice, release authorised by staff, a pre-verified membership account, or an ID scan. Which check is acceptable is decided by your regulator. KioskForce builds the check you specify; we do not certify compliance.

How much does a blind box vending machine cost?

We quote each blind box configuration rather than publish a price, because cost moves with the dispensing method, the number of selections, the screen, the payment terminal, any age-check or membership reader, and the cabinet branding. For orientation, our published starting prices run from about USD 800 for a compact wall-mount unit to USD 2,100 for a full-size touchscreen machine. Freight, duty, installation, stock and payment processing fees are extra. General lead times are 4 to 6 weeks for a modified standard model and 8 to 12 weeks for a custom build.
